Conversational SMS: how it works and how to set it up

Conversational SMS means the text thread is the sales or service channel itself: the prospect writes back, a person or an AI agent answers in context, and the conversation moves towards a booked call without anyone switching to email. The send is the easy part of 2 way SMS marketing. The value sits in the minutes after someone replies, and that is where most programmes quietly fail. This article answers how to route, own, answer and qualify text replies on the levelpartner.ai platform, how fast they need an answer and where an AI agent fits.

A reply is a lead

When a past client replies "Actually, yes, we're thinking of moving", that is the most valuable moment your text programme will produce. It is also fragile. Left for a day, the energy fades. Left for a week, they have spoken to someone else.

Treating replies as leads changes the set-up. You need an owner for every reply, a response target measured in hours and a way to see which replies were never answered. Every inbound text lands in Conversations, threaded on the contact with earlier emails, calls and bookings, so whoever answers can see the pipeline stage before typing.

Ownership: the decision most firms skip

Before sending anything that invites a reply, decide who answers. There are three common models for two way SMS marketing.

The contact owner model sends replies to whoever owns the contact. It suits account-managed businesses such as agencies and mortgage brokers, where clients expect to hear from their adviser.

The team inbox model sends replies to a shared queue worked by a small team. It suits high-volume enquiry handling, such as lettings or consultancy event follow-ups. An unassigned queue that nobody owns is where replies go to die, so give a named person responsibility for it.

The AI first model has an agent answer first, handle simple questions and offer times, then hand over to a person when the conversation needs judgement.

Before you start

  • A decision on the ownership model for each type of text you send.
  • Contacts assigned to owners, if you use the owner model.
  • Team members with access to Conversations on desktop and in the mobile app.
  • A response target, such as within two working hours, and a holding reply for out of hours.
  • Saved snippets for the five questions you get most, each ending with a booking link.

How to route and alert on replies

A Customer Replied workflow makes sure every SMS reply reaches a named person within minutes.

  1. Go to Automation > Workflows and create a workflow.
  2. Click + Add New Trigger and select Customer Replied.
  3. Enter a trigger name, such as SMS reply routing.
  4. Click + Add Filters, choose Reply Channel and select SMS.
  5. Click Save Trigger.
  6. Add Send Internal Notification and choose SMS as the type.
  7. Select the internal recipient, such as the contact's owner.
  8. Insert Message > Message Body and Contact > First Name.
  9. Save the action and publish the workflow.

For replies that signal buying intent, add a second Customer Replied trigger with a Contains Phrase filter for words such as interested, book or pricing, then create an opportunity and notify the right salesperson. Review the unanswered conversations at fixed points each day.

How a good thread runs

A conversation works when each message does one job: acknowledge, ask one question, offer one next step. Long texts with several questions get partial answers and stall. "Reply YES for a callback" gets far more responses than "let us know if you'd like to discuss", and a choice of two works too: "Reply 1 for this week, 2 for next".

For example: "Thanks Jo, got your note about the website rebuild. Is this for the main site or a campaign page?" Once she answers: "Makes sense. We can talk it through on a 20-minute call. Here are three slots this week." The thread qualifies and books without anyone writing a paragraph.

Qualifying through the thread

Use the first reply to learn one thing that changes what happens next. For an agency, budget range or start date. For a consultant, the size of the team affected. For a mortgage broker, when the current deal ends. For real estate, whether they need to sell before buying. Record the answer on the contact and move the opportunity to the right stage, so the person taking the call does not ask again.

Illustration: a 40-person agency moving enquiries to text

Suppose the agency receives 120 web enquiries a month, replies to each by email within a day, and 30 become calls. Switch to a text acknowledgement within five minutes and a thread run by two account managers. If 46 then became calls, that would be 16 extra conversations a month for perhaps 40 minutes a day of inbox time between the two. These are assumed inputs, not a measured result.

Where an AI agent fits

An agent on the SMS channel can take the first reply when your team cannot: overnight, at weekends or during a burst after a large send. It answers from approved information, offers calendar slots and hands over with a summary. Treat it as a front desk, not a salesperson. It should not negotiate, give advice or discuss fees beyond what you have approved, and it should hand over on any complaint or request for a person. The text message AI guide covers the set-up.

What it replaces and the time it takes

Conversational texting in one inbox replaces texting from personal phones, call-back lists, voicemail tag and one-way bulk senders that ignore replies. It also replaces the sales manager asking in a meeting whether anyone got back to that lead. Configuration takes half a day. Plan on thirty to sixty minutes a day per person for every few hundred marketing texts a week, less if an agent handles the simple ones.

The mistake most people make

Inviting replies you cannot answer. A large send on a Friday afternoon brings replies over the weekend, and by Monday most threads are cold. Running threads from personal phones is the other version: the history disappears when someone leaves, nobody covers holidays and consent is not recorded.

The common mistake

Leaving threads open with no next step. Every conversation should end with a booking, a scheduled follow-up task or a clear close.

When not to invite replies

Some messages should be one-way: a closure notice, a confirmation that needs no response, a legal notice. Never use texting for account numbers, medical history or full financial records; move those to a call or a secure form. If you cannot staff replies in a given week, point people to a booking link instead. Troubleshooting

Replies sit unanswered. No owner was set, or notifications are off. Check the routing workflow and the recipient, and make sure the mobile app is installed.

The wrong person gets the reply. Contact ownership is out of date. Reassign contacts in bulk before the next send.

Replies spike and the team falls behind. Send in smaller batches. See bulk SMS marketing for pacing large sends.

Contacts reply STOP mid-conversation. They are opted out of SMS. Follow up by email or phone only if they have agreed to that.

Frequently asked questions

Is conversational SMS the same as two-way texting?

Two-way is the technical ability to reply. Conversational is how you use it: as the main channel for qualifying and booking.

How fast should we answer a reply?

Within an hour during working hours, and faster for replies that signal buying interest. Speed matters more than polish.

Can customers start a conversation by text?

Yes. Anyone can text your business number, and the message lands in Conversations like a reply. Put the number on your website and email signatures.

Do replies cost money?

Inbound and outbound messages are both part of usage, billed as used. Replies are usually a small share of the total.
